OK, here's the outline of my idea.

Part One

Mulan is with her family from the Disney movie, at dinner her crippled
father states that now that Mulan is 18 she must see the matchmaker so she
can find a proper husband to carry on the family line in a proper Chinese
way.

Mulan replies that this is the twentieth century and matchmakers are
old hat.

Mulan is sent to her room and her family worries about her.

The next day units of the Japanese Imperial Army assault Mulan's village.
Her father goes out with the family sword and is gunned down.  Mulan's
grandmother hides Mulan and is then herself killed.

Mulan escapes from hiding near the family shrine after dark and flees from
the burning village.  She swears to avenge her family and country to a
small dragon icon she got from the shrine.

Mulan cuts her hair short, dresses like a man and hooks up with the
Chinese irregulars from the Disney movie.  They are lead by the young
captain from the movie.  (He's with the Nationalist army but the troops
really don't care about the politics.)

The captain attempts to train his troops and then leads them on a foolish
assault against the Japanese and they are wiped out to a man.

Mulan is found sobbing next to her captain and is about to be shot herself
when a Japanese Lieutenant in a spotless outfit takes this "boy" on as his
servant.  (He knows Chinese.)

Part Two.

The rest of the day passes by in a daze for the grief-stricken Mulan.
They take over a house for the night and in the Lieutenant's room, he
orders Mulan to strip.  When she just stands there numbly, he says
something like "Girl, would you like to strip here or out in front of my
men?"  Stunned that he's seen through her disguise, Mulan complies and is
taken harshly.  She's so apathetic that she only briefly considers killing
him in his sleep.

The next day Mulan is rather sore and is reprimanded for lagging, but the
Lieutenant keeps one of the men from striking her.  (She's back in
disguise as the luggage boy)

That night, Mulan strips and lies down on the bed, not caring anymore what
happens to her.

The Lieutenant takes this as an affront to his pride and puts his magic
fingers to work until her appetite is aroused and then feeds it until
they're both sated.  He introduces himself as Mendou Shutaro.

As the days (and nights) go by, Shutaro and Mulan get to know each other
better.  It turns out that Shutaro studied the Chinese classics in college
and so he speaks with a classical accent.  (Indicate this as
Shakespherian?)  It turns out that he saved Mulan when she reminded him in
that first moment of a girl he knew in high school.  Shutaro is a believer
in the Greater Co-prosperity Sphere and sees the mission of the Japanese
in China is to free the Chinese people from imperialists and communists.
Mulan finds herself falling for this heroic type and is only slightly
annoyed when he keeps saying "Shinobu" in his sleep.

There will of course be an incident were Mulan takes a bath while washing
Shu-chan's many spotless uniforms, when Ataru and the Go4 jump in the
stream and she's almost discovered.

Finally Shutaro leads his platoon where it's not invited and the PLA
stages a very warm welcome.  Shutaro is cut down while trying to rally his
forces and Mulan is once again weeping over a dead hero.

Ataru grabs Mulan across the chest to pull this boy to safety and
discovers something.  Ataru is about to blurt out Mulan's secret, but she
stabs him with Shutaro's dagger and makes her escape into the night.

Ten years later, young Shu asks his mom what his father was like and she
replies that he was a hero of the revolution who believed in an Asia free
of the imperialist powers.
