What I was thinking of was an ill father with three daughters. None of 
whom could take the place of Soun as being women. 

You know, you could actually make (an older version of) Ryuu to be Mulan's
father.  His personality matches up better than Soun's does.

Genma, to stay true to his nature, I guess he would be an incompetent 
general. Thus explaning why, the army was defeated. How he became a 
general, I guess he made deals and other illegal stuff to put him there.

Why is being incompetent true to Genma's nature?  He's very good at what he
does.  (Teaching and fighting.)

And why I chose Akane instead of Ukyou. 
- Mulan cut her hair, to make it short. Akane's hair was sliced to 
become short. (A minor reason)
- A known family. I don't really known much about Ukyou and her family.

Ukyou fits the personality quite a bit better, though.  (Esp. the fact that
she openly likes Ranma, while Akane denies it.)

For the 3 stooges.
- I'm sure about Mousse being there.
- The other two, might be Tsubasa and Konatsu (I'd like to see Ranma 
make them into men ^_^)

The lucky cricket - I'll take Lurker's advice and keep him as is. 
Cri-kee doesn't do much anyway, story wise.

For the dragon Mushu - Ryouga.
How I thought about making use of the curse was like Mushu said "For 
better storage" Here Ryouga has to prove himself worthy as a family 
guardian, the P-chan form is something of a joke from the ancestors, for 
him being demoted and all. 

So Ryoga would be a pig permanently in this?

As for the councilor - Kuno, since he has the family name and rank to 
put him there, plus all the arrogance which comes with the position.

The villain - I guess I could use Tarou instead of Happosai (I guess I'd 
better reseach about him, and his capabilities ^_^)

Yeah, Tarou would work there.  Herb probably would, too.  Or even Lime, at
a stretch.

Setting , horse Mulan rode etc. are all the same.

Now if only I could find a way to insert Shampoo, Ukyou and Colonge into 
the picture. Then I'll have an all star cast! 

Ukyou would make a perfect Mulan, IMO.  I don't know where Shampoo and
Cologne could fit in.

Then as for Ranma - well...I still haven't figured out how to put his 
curse in. Him being half-girl and all. 

You know, if you're feeling more creative, you could try this:

Ranma as Mulan.  (Only he starts as a girl.)
P-Chan as Mushu.  (Gives Ranma the boy curse so he can join the army.)
Ryoga as Shang.  (He fits the personality better than Ranma, anyway.)

The big problem with this is that there's two Ryogas, but oh well. ^_^

The emperor, I guess he'll stay the same. 

Make the emperor Happousai.  I'm serious.  That would be hilarious. ^_^
